How to build an engineering team at a startup

Hiring the first developers, seniority mix, technical interviews, outsourcing and freelancers, engineering culture and structure as the team grows.

In software startups, product speed and quality depend heavily on the engineering team. The first developers do more than write code; they set the architecture, the culture and the bar for future hires.

Technical founder and first developers

A technical co-founder is one of the strongest early advantages; see our co-founder guide. Without one, position the first senior developer as a "founding team member" with real ownership and options; see our ESOP guide.

Seniority mix

  • Having the first 2–3 developers be experienced and independent reduces the cost of bad architecture decisions.
  • As the team grows, add less experienced developers whom seniors can guide.
  • Versatile developers who can work across backend, frontend and infrastructure are valuable early.

Technical interviews

  1. Short intro call: motivation and expectations
  2. A technical exercise resembling real work (pair programming or a short task rather than long take-homes)
  3. Discussion of system design and past projects
  4. Team and values conversation
  5. Reference checks

Keep it fast; good candidates have several offers. See our hiring guide.

Outsourcing and freelancers

  • Outsourcing can be quick for specific, bounded work (design, a mobile prototype).
  • Keep the product core and critical knowledge in-house.
  • State IP assignment clearly in contracts; see our IP guide.

Engineering culture

  • Code review and shared standards
  • Automated tests and continuous delivery; see our DevOps guide
  • Written technical decisions
  • Closeness to customers: developers joining customer calls
  • Blameless incident reviews

As the team grows

  • Split teams beyond 6–8 people into small product-area teams.
  • Clarify technical leadership vs people management roles.
  • If remote or hybrid, build a written culture; see our remote team guide.

Conclusion

A strong engineering team comes from the right first hires and a healthy culture. For technology choices, see our tech stack guide.
